The Sharpening Stone of Stress: Stress as an Instrument of Growth

If you have teenagers, like I do, you have wonderful conversations about chores, expectations, and things they need to accomplish throughout the day. You also have likely witnessed them treat these chores like you are asking them to build the pyramids of Egypt. When in the throes of this injustice kids often lash out. One resistance point in my house came with the following claim “Kids should get to just hang out and not be stressed, stress is bad for our development.”
A very bold claim, but also utterly false.
Stress is almost universally cast as the villain, and when overstressed it most certainly is. But we treat all versions of stress as a clinical condition to be managed, a negative symptom to be reduced, or a psychological enemy to be avoided entirely. The prevailing cultural narrative tells us that a successful, high-quality life is one devoid of friction, smooth and unblemished. But this modern obsession with comfort misses a biological and psychological truth: stress is not a design flaw; it is a sharpening stone.
Just as a master blade requires intense friction and mechanical pressure to find its edge, the human mind and body require controlled, deliberate resistance to develop resilience, capability, and wisdom. When properly understood, contextualized, and wielded, stress shifts from an overwhelming burden into a primary instrument for personal evolution. Toward ourselves and towards our charges as mentors, leaders and coaches, our goal should not be to build a shield that protects us from pressure, but to teach us how to lean into the wheel and use the friction to find our edge.
The Roots of Friction: Why We "Stress Out"
To guide ourselves and others through the crucible of stress, we must first deconstruct why the friction exists in the first place. Our stress response is an evolutionary masterpiece. It is a highly optimized survival program designed to bridge the gap between a mortal threat and immediate action.
When our ancestors encountered a physical threat, such as an apex predator, a collapsing shelter, or a rival tribe, the brain’s primary threat detector, the amygdala, fired an instantaneous alarm. This alarm instantly bypassed the slower, more analytical parts of the brain, igniting the sympathetic nervous system and triggering a systemic fight-or-flight cascade. The psychological experience of “stressing out” was simply the internal engine revving into high gear, flooding the system with resources to ensure survival until tomorrow.
But this explosive reaction only applies to short-term, high-threat, immediate danger. A completely different mechanism activates when we face lower, sustained pressure.
When we deal with low level but persistent threat our brains go in “build and adapt” mode to prepare us for future threats. To upgrade, human growth requires a stimulus, and stress is the catalyst for adaptation across three distinct levels:
Physically: Your body responds to this physical stress by repairing those fibers, making them thicker and stronger so they can handle heavier loads next time. Our cardiovascular system becomes more efficient and our immune system strengthens.
Mentally: The exact same process happens in your brain. When you tackle a difficult problem or learn a complex skill, you put cognitive stress on your mind. This stress triggers the release of growth proteins that act like fertilizer for your brain tissue. It forces your brain to physically rewire itself, building thicker neural pathways and stronger connections so you can process information faster and focus longer.
Emotionally: Navigating hard times, complex relationships, or high-impact decisions creates emotional stress. Just like a muscle, your emotional bandwidth expands when it is pushed. Facing these tight spots teaches your nervous system that discomfort is not fatal. It rewires your psychological boundaries, building a deep, durable resilience that allows you to stay calm and grounded when the next storm hits.
Stress is not trying to break us; it is creating the exact friction required to expand our capacity. A demanding deadline, a difficult performance review, a looming financial decision, or a very demanding set of Saturday morning chores… creates the growth needed to function as adults.
Finding Goldilocks’ Stress
When a sharpening stone touches raw steel, sparks fly, heat is generated, and material is structurally altered. You can have too much, too little and just the right amount of pressure applied. Inside the human system, a parallel chemical and physiological transformation take place. This transformation manifests depends entirely on the duration, intensity, and perception of the pressure.

Too Much: Under Excessive Stress (Distress)
While deliberate friction sharpens, a grinding wheel held too hard against the steel for too long simply destroys the blade. When stress becomes chronic, unremitting, or completely unmanageable, good stress degrades into distress. In this state, the system breaks down across three distinct, destructive dimensions:
Physically: Chronic, unchecked cortisol elevation acts as an immunosuppressant, leaving the body highly vulnerable to illness. It disrupts deep sleep architecture, triggers systemic inflammation, damages digestive health, and places immense, unceasing wear and tear on the cardiovascular system.
Emotionally: Perpetual pressure completely drains an individual's emotional reserves. This manifests as profound empathy fatigue, cynical detachment, heightened irritability, and an inability to experience genuine human connection or mental presence.
Psychologically: Under chronic distress, our rational decision-making, executive function, long-term strategic planning, and emotional regulation effectively go offline. The brain structurally reverts to being dominated by the hyper-reactive amygdala, trapping the individual in a defensive, shortsighted, survival-driven loop where strategic growth becomes impossible.
Too Little: The Danger of Atrophy (Hypostress)
Conversely, an environment completely devoid of stress is not a state of peace; it is an environment of accelerated decay. Human biology is fundamentally governed by the principle of conservation of energy. If a system is not required to overcome resistance, it actively dismantles its own architecture to save resources.
Without physical resistance and gravitational stress, human muscles waste away, and bones lose their density. Without cognitive, emotional, and social pressure, the mind undergoes an identical process of psychological atrophy.
A total lack of challenge breeds deep complacency, erodes critical problem-solving capabilities, and leaves an individual emotionally brittle. When an environment is kept artificially sterile and safe, the psychological window of tolerance shrinks. Consequently, when a minor, unavoidable disruption eventually occurs, a soft mind lacks the structural integrity to process it, perceiving a routine setback as a catastrophic crisis. Comfort is a slow-acting neurotoxin mentally and emotionally breaking down our resilience down.
Just Right: Under Optimal Stress (Eustress)
When an individual encounters a challenge that feels significant but within their ultimate capacity, they enter the zone of eustress, or positive stress. In this state, the brain orders the adrenal glands to release a highly coordinated cocktail of cortisol, adrenaline, and critical neurochemicals, including oxytocin and dopamine.
Physically, the heart rate increases systematically, directing highly oxygenated blood toward major muscle groups and the brain, sharpening physical reflexes and expanding respiratory capacity. Psychologically, focus narrows with laser-like precision. Visual and auditory distractions fade into the background.
Crucially, this neurochemical environment triggers the release of a protein that acts like fertilizer for the brain, stimulating neuroplasticity. Neuroplasticity is the brain's physical ability to grow, rewire, and build new neural pathways. This is the state of adaptive pressure. It is the exact threshold where true cognitive, emotional, and behavioral growth occurs.
How to Master the Pressure
Our objective with stress must change. We must stop trying to construct an impossible, stress-free life. Instead, we must learn how to wield stress like a precision tool and learn how to integrate purposeful stress to develop areas we choose. Three principles can get us there:
Shift the Cognitive Appraisal Away from Threat
The actual physical and psychological impact of stress depends heavily on the internal narrative assigned to it. Landmark behavioral science research from Harvard and Stanford Universities demonstrates that individuals who view stress as an adaptive energy source to be utilized ("My beating heart and sharp focus mean my body is preparing me to conquer this challenge") experience healthier cardiovascular profiles and superior performance outcomes compared to those who view stress as an inherent threat ("This anxiety is destroying my health").
The biological pressure itself is merely raw, unassigned kinetic energy. Our cognitive mindset acts as the lens that determines its final direction. If we view it as a threat, it causes systemic damage; if we view it as a tool, it fuels high-level execution. We must consciously reframe our physiological arousal from a sign of weakness to an operational upgrade.
Introduce Deliberate Micro-Stressors
Psychological and emotional resilience is a muscle, and like any muscle, it must be progressively overloaded to grow. We build this structural integrity through voluntary, controlled exposure to discomfort, a concept known in biology as hormesis. Hormesis is the process where a low, controlled dose of a stressor produces a beneficial, adaptive response that makes the organism stronger against future pressure.
By intentionally seeking out and engineering controlled micro-stressors, such as entering public speaking environments, undergoing rigorous physical conditioning, or taking on tasks just outside one's comfort zone, we gradually widen our psychological window of tolerance. We teach the nervous system to remain calm, analytical, and operational even as the environmental heat rises.
Enforce the Law of Oscillating Recovery
A sharpening stone is only useful if the blade is occasionally pulled away from the wheel, wiped clean, and allowed to cool. A blade left on the grinding wheel indefinitely will overheat, lose its temper, and shatter.
A critical misstep in modern performance cultures is the belief that growth occurs during the stress event itself. It does not. The stress event is merely the catalyst that signals the need for adaptation. True psychological integration, tissue repair, and structural growth occur exclusively during the deep recovery phase immediately following the pressure. The same goes for emotional and psychological stress.
Living and sustaining a growth mindset requires an absolute, non-negotiable discipline of recovery. This means that intense, highly focused periods of professional or personal pressure must be strictly countered with equally deliberate, uncompromising periods of physical, psychological, and relational rest. We must train others and ourselves to view recovery not as an act of indulgence or laziness, but as a mandatory, core component of the sharpening process itself.
Finding the Edge
Stress is a completely unavoidable, foundational constant of a meaningful, impactful, and purpose-driven life. Anyone who seeks to lead organizations, mentor individuals, build families, or break through personal limitations will be required to operate under immense weight. We cannot eliminate the heavy burden of responsibility from our lives, nor should we ever want to. To live a life entirely insulated from pressure is to choose a life of insignificance and structural weakness.
By courageously reframing stress as a sharpening stone, we empower ourselves and those we mentor to stop running from the inevitable friction of the world. We invite a change to our relationship with discomfort entirely. Instead of retreating into false comfort, we challenge ourselves to step up to the wheel, intentionally lean into the pressure, embrace the sparks, and allow the friction to forge ourselves to be visibly stronger, remarkably sharper, and completely unshakeable.
